Which is probably because they were expecting a lot of category 1 orders.

Bingo. Personally, I can wait for the CD.
If it's not worth waiting until the last minute to do, then it's not worth doing.

Well, it wasn't a full-blown studio album but 5 years ago they did release their "r.e.m.IX" album for free on their website.

I *was* going to wait for the CD. But I got prompted to download this and listen to it. (I paid zero, because I will buy the proper CD when it comes out.)
It's very good. (On my 3rd listen today.) Even at 160 kbs, in terms how how Radiohead typically produces their stuff, it sounds quite good. (I like RH, don't get me wrong, but their production is intimate with the music, which to me has a very "processed" feel. )
So hey, what's not to like? I get a free preview 2 months or so before the actual CD comes out!
If it's not worth waiting until the last minute to do, then it's not worth doing.

A band could record, mix, and engineer their own album. Its been done for decades. The same band could also have their work pressed on vinyl/cd (Heres a big check, I need 100,000 copies).
My question is: How do you get a non-label album sold in stores? Does radiohead just call Wal*Mart directly and ask them to stock it?

Heck, you don't even need a store these days. Downloads either from your own web site, or iTunes. And then there's Amazon and eBay. Just need to get the word out, and watch the momentum grow. Well, for a band that has a sizeable fanbase to begin with.
If it's not worth waiting until the last minute to do, then it's not worth doing.
